05 / 19Jul – Sep 2025 · verbal transition
From MVP baseline to a complete working system
In July 2025, the 14 MVP contract items were handed off as a working iOS + Android + backend baseline — not a finished product, but a stable starting point. In the same window the arrangement itself shifted verbally: scope opened up toward a full working platform, and the role, compensation and expectations were adjusted to match.

A working baseline — not yet a full "complete system". The launchpad for the phase that followed.
Verbal transition (Jul – Sep 2025)
MVP → Complete System
Scope opened: web platform, subscriptions, KYC to follow
WFH document: not amended — 2025 version continued
The transition was accepted on a handshake — every next-phase feature was requested against this verbal arrangement.
Contract-window closure signal
The WFH included a laptop-stipend clawback: $2,200 owed if the MVP baseline was not delivered by 1 Sep 2025.
The clause was not triggered — the baseline was accepted by both sides as sufficient to close the contract window and move into the "complete system" phase under the verbal arrangement above.
06 / 19Q3 2025
A new phase — role and expectations expanded
With the MVP closed, the company moved into a growth phase. The engineering role, compensation, and equity conversation all shifted — but with no new written agreement.
Under the original contract
Software Developer
Role: Software Developer
Compensation: $1,200/mo
Equity: discretionary carrot
Written amendment: none needed — MVP done
De facto expansion (verbal / handshake)
Co-Founder + CTO
Role: Co-Founder + CTO — announced publicly
Compensation: $1,800/mo (single raise, Sep 2025)
Equity: discussed verbally, never papered
Written amendment to WFH: not executed — post-MVP scope operated under the 2025 WFH
Post-MVP, every scope addition, pivot, pricing rework and new feature moved through this verbal frame. Pre-launch is the natural moment to move it to a written one.

Apple was the trigger. Building the moderation system was the outcome. The "24-hour scope" that never arrived in writing
A single, written record of the last time the team tried to lock scope in writing. No names — every step is a workflow observation, every date is verifiable from WhatsApp exports.
Timeline of the promise
27 May 20:09A "Critical Items – Core Team Meetup" call is held. A verbal commitment is made to send a locked scope list within 24 hours.
28 May 11:45A written follow-up requests the promised locked list by end of day.
29 May 02:14Reply pivots to a different agenda — financial model, external marketing hire, 2-week runway. The scope list itself is not attached.
29 May 08:49A written gate is set: the two-week engineering process begins only once a complete scope document arrives.
29 May → 8 Jun10 days of silence on scope. Main chat focus during this window: Nevada LLC formation, Stripe→Clover switch, SBA loan track.
08 Jun 08:36A written follow-up asks for the current status of the promised scope.
08 Jun 09:03The process is re-scoped verbally — "the scope is changing, we need a meeting". The original 24-hour target is set aside.
01 Jul 18:2734 days later — first concrete document arrives: App Store description.pdf. Not a scope lock.
05 Jul 19:1638 days later — three short asks: Will documents, witness signing, dashboard landing. The signed scope document itself has not yet been circulated.
17 Jul 2026 (today)51 days later — the written scope document is still in preparation. Ship continued in this window under the 27 May verbal framing.
A 24-hour verbal frame extended to 51 days. The 19-month pattern is the same: alignment via voice + chat, with the signed version arriving after the work — a workable model until launch, less so from launch onward.

A meeting or a last-day deadline

13 / 19The parallel track
External accounts + product decisions made around engineering
Alongside the shipping track, a second track ran on email and shared docs. Engineering was often looped in at the follow-through step rather than at the decision.
2026-05-25Identity-verification vendor deactivated (billing not updated). Auto-closed 2 Jun.
2026-05-25SMS/voice OTP vendor shut off — production impact
2026-06-02Main chat status check on identity verification — a signal that account-side status was not visible on the engineering side either, and vice versa
App-Store / copy changes (Jul 2026)
2026-07-01 18:27App Store description PDF dropped in main chat — engineering was expected to reconcile without prior review
2026-07-05 19:16Three launch-blocking asks posted as chat bubbles: Will generation, witness signing, dashboard landing
Each of these landed in the shared declareall.com mailbox. Discovery of the item and downstream follow-through belonged to whoever opened the inbox first — a coordination gap the team as a whole shares responsibility for.
14 / 19Configurable platform layer
Every category, every list, every knob — admin-manageable instead of hardcoded
A standard MVP would have shipped every category, taxonomy, and lookup as a Dart enum or a hardcoded constant. Here the choice was different — each was exposed as a full CRUD admin surface (model, migration, endpoints, CRM screens, i18n) so new will categories, notary types, vendor professions and post tags can be added without redeploy.
Admin controllers

8,737 LOC of UI code
Admin route lines

every label translated
What was made manageable (not hardcoded)
1Tag presets — post-tag admin CRUD
2Will categories — steps + labels driven by DB rows
12Voice AI model — switchable via system_config, no code deploy
Every one of those was a choice. A leaner build would have shipped enums. Instead, the team can add a new will category, a new notary, a new vendor profession, a new post tag — without touching code, without a release, in 16 languages.

Same product surface, 19 months later — a real running app. Real login, real data, real users, 16 languages, iOS 18.5 on device today running the current 1.2.5 build.

Same product surface as slide 2 — entirely different reality.
16 / 19The system underneath
The system underneath — 10 apps, 2 databases, 3 services.
What actually runs behind those iPhone screens. Every piece designed, coded, dockerized, deployed, hosted, DNS-wired, TLS-terminated, monitored and maintained by a single developer. Servers provisioned in-house, integrations wired in-house, backups configured in-house — no external license fees leave the company, no ops contractor on payroll.
TOTAL · 19-month SaaS avoided (verified Jul 2026 list prices)
~$30,800
≈ total engineering compensation (19 mo)
Verified against vendor pricing pages Jul 2026. Annual billing typically discounts 10-20%. Actual varies by volume (Hive Moderation is usage-based; DocuSign per-envelope over the 100/user/year allowance). AWS S3 assumes ~200 GB/month; heavier CDN or video egress can push storage cost significantly higher. Excludes hardware costs and equity dilution avoided by not outsourcing to a dev shop.
meet.declareall.com — how it was framed
Written to team, 15 Oct 2025 · WhatsApp main chat: the Vendor Management System was complete and Zoom would not remain free. A commitment was made to run all meetings on internal Jitsi infrastructure with backups on the internal S3 server — free of charge.
Live at meet.declareall.com since 1 Nov 2025 — every ceremony, consultation, and internal call runs on this instead of a paid Zoom seat.

Beyond the ship pace itself: the platform was consolidated from 5 separate repositories (mobile · api · laravel-crm · laravel-vendor · website) into a single monorepo in Q2 2026 — an infrastructure investment that automated builds, standardized deploys, and unlocked scalable engineering for launch. Done in parallel with feature work, not instead of it — so real cumulative shipping since Jan 2025 is significantly higher than this monorepo-only 630 figure.
18 / 19Pre-launch alignment
Legal hygiene — for the whole team, before we go live
The Nevada entity is brand new. As of today no one on the executive team has a signed written agreement with the new company yet. Roles have shifted, equity has been discussed, contributions have grown. Pre-launch is the natural moment to put all of it on paper — for every role at the same time.
Where each role stands today
CEO role — held by consensus, no signed founder / employment agreement with the Nevada entity
Investor / advisor role — no written terms with the new company yet
CPO + Co-Founder role — verbal only
CTO + Co-Founder role — still operating under the 2025 WFH
Vendor Success role — verbal scope, no written role letter
What "done" looks like pre-launch
One founder / employment template — filled in for each executive role
Role · compensation · equity written down once, signed together
Joint sign-off on the current scope, so the next pivot goes through a written change
Cap table + operating agreement filed against the Nevada entity
This is the standard paperwork any Series-A investor, acquirer, bank or law firm will ask for on day one.
Doing it together, before launch, is simpler than doing it one-by-one under due-diligence pressure.
